The Eat Cook Joy
Operating Manual
Everything the team and advisors need to understand how we build, serve, price, and grow a personal-chef network — and where AI takes us next.
Why Eat Cook Joy Exists
We solve the Tuesday-night problem — the 6pm decision fatigue, the empty fridge, the failed delivery ETA. A personal chef in your kitchen, without the intimidation or the price tag of traditional private dining.
The Household Problem
Busy double-income households spend 8–12 hours per week on meal planning, grocery runs, and cooking. We eliminate all three in one visit.
The Chef Opportunity
Culinary professionals earn inconsistent income in restaurants. We give them flexible, well-paying household work with tips, benefits, and career continuity.
The Business Model
Direct subscription + flat session fee. No third-party marketplace cut. Chef earns 70% of every session fee — groceries pass-through at cost, tips 100% to chef. We own the customer relationship end-to-end.
From Personal Frustration to Platform
Zainab moved to Austin after a decade in tech and found the same problem she'd seen in San Francisco — talented people with no time to eat well. Restaurants felt wrong every night. Meal kits required cooking. Delivery was a band-aid. A personal chef felt like a luxury for the few.
She hired a personal chef for one month as an experiment. The result: saved 10+ hours per week, ate more healthily than any period in the previous three years, and spent less than her previous delivery-app average. The experiment became a company.

How It Works, Step by Step
Seven steps from first enquiry to a stocked fridge. Every step is designed to be invisible to the household — the magic should feel effortless.
Onboarding Call — 20 minutes
A founder or senior ops team member runs the intake. We capture dietary needs, kitchen setup, schedule preferences, cuisine style, and budget. No web form — every client begins with a human conversation.
Chef Matching — 48 hours
We surface 2–3 chefs from the network whose skills, schedule, and culinary style fit the household profile. Clients see a short chef bio, cuisine specialties, and a sample menu. They pick one.
Intro Session — 2.5 hours
First visit is a paid trial cook. The chef arrives, reviews the kitchen, prepares a four-dish menu, and leaves food labelled and stored. The household reviews within 24 hours.
Weekly Cadence Locked
After approval, the recurring weekly or bi-weekly schedule is confirmed. Chef brings all groceries (reimbursed at cost). Session lasts 3–4 hours and stocks 4–6 days of meals.
Menu Planning Loop
Chef sends a proposed menu 72 hours before each session via a simple shared doc. Client approves or edits. We track preferences and dietary changes in our CRM — the chef always arrives prepared.
Post-Visit Feedback
A single 5-star rating + optional comment is sent via SMS after each session. Poor ratings trigger a same-day call from ops. We have a 96% same-week resolution rate.
Billing & Payroll
Monthly auto-charge to client card. Chef payroll runs every Friday. Grocery reimbursement is next-day. No invoice chasing, no cash handling, no tips awkwardness — all handled by the platform.
Culinary school graduates, restaurant veterans, and specialist cooks — all background-checked and trial-cooked before their first household placement.
How We Vet & Retain Chefs
- 3-stage screening: application, video call, and a paid trial cook reviewed by our culinary advisor.
- Background checks: every chef is food-safety certified and passes a criminal background check before onboarding.
- Specialisation tagging: each chef carries tags (vegan, keto, South Asian, pastry, allergen-aware) used by our matching algorithm.
- Chef success metrics: retention score, household NPS, punctuality rate, and menu creativity — reviewed monthly.
- Benefits program: chefs above 15 sessions/month qualify for health insurance subsidy and equipment fund.
How We Acquire & Retain
No paid ads. No app-store listing. No DoorDash algorithm. We grow through three channels we own entirely.
Referral-First
65% of new households come from existing client referrals. We run a structured referral program: refer a household that completes their intro session and your next month is discounted 20%. The unit economics work because LTV is 18+ months.
Neighbourhood Density
We cluster new chef placements in existing high-density zip codes so one chef can serve 3–4 households within a 4-mile radius. This increases chef income and reduces our ops load. When a zip code reaches 6 households, we assign a dedicated chef lead.
Corporate Gifting
HR teams at Austin tech companies purchase ECJ sessions as onboarding gifts, performance awards, and new-parent packages. Our B2B rate card starts at $350/session for 1–5 sessions. No minimum contract. 30-day invoicing.
From First Chef to City-Scale
Austin, TX — 5 Households, 3 Chefs
Founder-led operations. Every onboarding call handled personally. First 5 households recruited from personal network. Chef matching done manually via spreadsheet.
30 Households — 90-day Retention: 88%
Referral flywheel activated. First hire: operations coordinator. First city expansion: San Antonio. Corporate gifting channel discovered by accident when a client's employer purchased a session as an onboarding gift.
Stackbirds Born — Zero Third-Party Dependency
An attempted platform lock-in by a scheduling tool forced us to rebuild our operations stack. The experience directly led to founding Stackbirds. ECJ is now fully first-party: proprietary CRM, payments, scheduling, and chef ops.

The Stackbirds thesis applied to our own operations: every repeatable decision gets an AI agent. Humans handle taste, relationships, and trust.
Where AI Amplifies the Team
We do not replace chefs with AI. We remove the 40% of our ops team's time spent on coordination, scheduling, menu logistics, and feedback routing — so they spend 100% of their time on quality, relationships, and growth.
AI Menu Assistant
Live · BetaSuggests weekly menus based on household dietary history, seasonal produce, and chef specialities. Learns from 3 accepted/rejected cycles.
Smart Chef Matching
Q3 2026Moves matching from ops-team spreadsheet to an ML model trained on 18 months of placement success data. Target: halve time-to-match from 48 to 20 hours.
Feedback-to-Action Agent
Q4 2026Converts post-session SMS ratings into structured action items: flag to ops, schedule a chef coaching note, or auto-offer a make-up session — without a human intermediary.
Grocery Routing Optimiser
2027Clusters multi-household grocery lists by zip code, batches orders to preferred local suppliers, and generates shopping routes that cut chef prep time by 30%.
